Does AI really save money? How to calculate ROI from automation

Automation and AI can lower costs. They can also add seats, tokens, rework, and a false sense of progress. The only way to know is to measure a before/after on a real workflow, not to trust a keynote.

What pays off actually means

Time saved only counts if that time turns into more output, fewer errors, or lower headcount pressure you were already planning. Vanity metrics are not ROI.

A simple calculation

  1. Pick one process with a clear volume
  2. Measure minutes per item and error rate for two weeks
  3. Add tool cost: seats, tokens, integration, review time
  4. Ship the automation, measure again for two weeks
  5. ROI = (value of time/errors saved - new costs) / new costs

Where companies fool themselves

  • Counting gross minutes saved, ignoring senior review
  • Rolling out five tools before one process is stable
  • Ignoring token bills that grow with success
  • Calling a pilot transformed without a baseline

AI lowers costs when it removes repeated work you can name on a spreadsheet. If you cannot name the row, you are buying hope.
